AI IS THE NEW FACTOR OF PROFITABILITY

CAPITAL AND LABOR ALONE CANNOTDRIVE SUFFICIENT GROWTH

Accenture has estimated that by 2035 AI technologies could increase labor productivity 40% or more, doubling economic growth in 12 developed nations.  AI’s immediate impact on profitability is improving individual efficiency and productivity.  Bottom line, without embracing AI as a corporate finance strategy, companies risk losing large market shares and slowly becoming irrelevant.

 

AI is a transformational asset.  When deployed it allows analytics technologies to spot relationships between variables that humans are simply incapable of seeing.

 

One of the biggest problem that AI currently faces in becoming a transformational asset for mid-size companies, is that data is collected randomly all over the firm and hope for the best by letting a deep learning algorithm find a golden nugget. This naïve approach is called ‘data alchemy’, coined by Lukas Vermeer of Booking.com

 

Lukas says When people ask me how to extract useful information from all this data that we have, I tell them they need a data alchemist, not a scientist. True innovation starts with asking Big Questions. Only then does it become apparent which data is needed to find the answers we seek.”

 

The correct approach is to first think hard about a good use case where your firm can create value out of your data.  We must define the problems we want to solve, procuring the right data, hiring people with the skills to make sense of the data, and empowering them with the appropriate technology. 

 

 

Step 1: What Business question keeps you up at night?

·      You have problems checking the quality of steel you are procuring?

·      Your customer churn rate is too high?

·      Your manufacturing process deviates from the plan all the time?

 

Step 2: Assess the use case’s business case

Assessing without emotions the real value of a use case for AI is key. For instance there is a very large European re-insurance company which has a +100 people strong AI Lab. They get requests from business units all the time with ideas and issues like the above. But the first task this team learned to do is to evaluate (together with the business unit) the actual business case of that use case. Will it create €1M in savings or rather just €50K?

 

Step 3: Technical capabilities in-house

The deeper you are in a tech delivery part of a business, the higher the tendency to develop it all in-house. And that makes sense for mission critical algorithms which are the core of the firm but not general functions in sales or supply chain: For example, Shell would not want to build AI tools to optimize their supply-chain or HR functions, but it would want to develop its own AI system for interpreting seismic imaging to detect oil.

 

And often the best solution for such functions can be easily found by external AI providers who are fast and nimble (and hungry for projects). Take this example from a recent Economist article: ‘At Leroy Merlin, a French home-improvement retailer, managers used to order new stock on Fridays, but defaulted to the same items as the week before so they could start their weekend sooner. The firm now uses algorithms to take in past sales data and other information that could affect sales, such as weather forecasts, in order to stock shelves more effectively. That has helped it reduce its inventory by 8% even as sales have risen by 2%, says Manuel Davy of Vekia, the AI startup that engineered the program.’

 

 

So to summarize: AI is a transformation-enabled assets whose function is to improve profitability and foster innovation.  This asset is spearhead at the CFO level but implemented throughout all business functions of the company, from financial model to supply chain, customer experience, production, sales, marketing, platforms or human resources.  Successful AI implementations require a holistic understanding of all business units’ operations and pain points. Being a profitability factor as important as capital or labor, AI must be an executive-managed asset. These profitability factors are a companies biggest assets and should be lead by the CFO or CEO. 

 

 

Although it may seem inevitable that such transformational asset  will be adopted “en masse”, the reality is more nuanced than that. Financial executives want smarter, faster decisions, but the balancing of data, people, and technology when it comes to transforming a business to an AI-driven predictive analytics model is difficult and requires AI enabled-processes and structures

Did we just witness the Netscape moment for AI?

The venture capital community was shocked last year with Element AI’s fundraise. How can a Canadian startup founded in late 2016 raise a Series-A in June 2017 for a cool $102 million?

Microsoft, NVIDIA, and Intel Capital were among the illustrious group of VCs who put in this sum into a round that makes almost all other Series-A rounds look paltry.

When you peruse Element’s webpage you see a simple HTML site that talks vaguely about AI-Strategy consulting, expert matching, and AI-as-a-Service (AIaaS). It leaves you scratching your head, wondering how this firm’s ideas are earth shattering enough for such a rocket trajectory.

Well, here’s how: They are brilliant because they hit on the biggest pain for AI in the coming 10 years — the need for business executives in low-tech companies to access AI in an easy-to-use way that still gives them customized solutions from tier-1 technologies and the world’s best AI-talent.

A majority of the business world is currently locked out of the AI universe. A typical example is a manufacturing company in the middle of Germany with $50 million revenues — let’s call it Plant Co.  Plant Co would like to increase its production or cost-of-goods sold or decrease maintenance cost for its manufacturing plant, but it doesn’t know how to start using AI for it.

Lack of access to technology

You might think that because 800+ AI startups with clever tech exist, there is an abundance of amazing AI tech available for a mid-sized company like Plant Co. Yet even with all of these solutions, there remains a gap. The gap exists both because these startup services may not immediately deliver adequate results and because many of the best technologies are winding up behind closed doors.

Apple, Microsoft, Google, and Facebook have acquired over 200 of the world’s leading AI technologies in recent years. Take for instance Apple’s acquisition of Lattice Data, a dark data company, for $200 million. Lattice was only founded in 2015 by a Stanford professor, and its amazing technology for understanding unsorted, unformatted data (so called “dark data”) will no longer be available for any outside company after it vanished inside Apple’s corporate universe.

So the unfortunate fact for Plant Co. and many medium-sized firms in the world is that the most amazing technologies in AI are off limits now. Element AI goes the other way and helps grow the AI industry by giving mid-sized companies access to new tech resources in startups and researchers.

Lack of access to talent

“We are desperate for just any data scientist you can find – we already tried everything” These are the words of the head of HR at one of Europe’s largest telecom operators. They aren’t just saying it is difficult to attract the best AI talent, they aren’t even getting middle-of-the-road talent.

Most companies are looking at AI as a tool to help them make better decisions. But skilled data scientists are in short supply, and building machine learning in-house means reinventing the wheel instead of solving the parts of the problem that matter most.

Having recruited and worked with AI specialists over the last four years, we can attest that attracting the best AI talent is not easy. They often do not want to work fulltime for one company as they are easily bored and want to be challenged. They are also sought after by Google, Facebook, and the like for placements in New York, Berlin, and California, making it difficult for Plant Co. to get them to show up for work in Kassel (no offense, it is a beautiful town).

So, if a mid-sized firm in rural France wants to hire a world-class AI talent, good luck, you have better chances playing the lottery!

Barrier to entry

The third challenge for mid-sized firms is that AI still resides in the domain of the techies and scientists. Available solutions are either too technical or too broad. They don’t answer business questions such as “How can I increase my Just-in-Time manufacturing process?” or “Can I help lower production costs?”. AI isn’t available to the business leaders but stuck in the tool basket of the tech department.

Business people often don’t know what raw data they even have in their firm, where it is stored, in what format, and what you could do with it.

Giving them an API or open-source code addresses the needs of their CTO but not the business person who has a clear need and a budget for AI. Element AI is working to democratize artificial intelligence and hold the hands of the non-tech executive.

This AI revolution brings back memories of the Internet avalanche in the 1990s when first only the geeks and programmers used HTML.
